GEO OPERATING MODEL COMPARISON

Buy the missing capability—not the most impressive category.

In-house teams, specialist agencies, software, and hybrid models solve different constraints. Compare who observes, decides, publishes, proves, and remains accountable after the first audit.

This is a decision framework, not an independent market study or cost benchmark. Tenten sells agency services, so our commercial interest is disclosed below.

FOUR OPERATING MODELS

The label matters less than the ownership contract

Every option can work. The failure usually begins when the tool, provider, or internal team is assumed to own work that was never assigned.

In-house team

01
Best when
You have a named channel owner plus editorial, subject-matter, engineering, analytics, and approval capacity.
What it can own
Query governance, evidence review, content decisions, deployment, measurement, and institutional learning.
What you must supply
Protected capacity, cross-functional authority, source access, and a durable operating cadence.
Watch for
A nominal owner without deploy time; fragmented tools; learning trapped in one person.

Specialist agency

02
Best when
You need external diagnosis, orchestration, production, or bounded implementation faster than the current team can coordinate.
What it can own
Defined research, prioritization, managed production, evidence handoffs, and the implementation explicitly written into scope.
What you must supply
Experts, approvals, analytics access, technical counterparts, truthful claims, and timely decisions.
Watch for
A deck with no deploy owner; proprietary evidence you cannot export; guaranteed rankings or citations.

Software platform

03
Best when
You have operators who need repeatable monitoring, workflow, or scale—and can interpret and act on the output.
What it can own
Collection, comparison, alerts, workflow, and reporting within its documented data and product boundaries.
What you must supply
A governed query set, human interpretation, content and engineering capacity, and decisions when signals conflict.
Watch for
Treating a dashboard as strategy; unclear sampling; a composite score that hides evidence types.

Hybrid model

04
Best when
You want internal ownership, selected external capacity, and software for repeatable observation or workflow.
What it can own
A written split: team owns facts and decisions; tools support observation; specialists fill bounded capability gaps.
What you must supply
One accountable internal owner, shared records, access continuity, and explicit handoff and exit terms.
Watch for
Three parties assuming another will publish, validate, or measure; duplicate tools; permanent dependency.

PROCUREMENT BRIEF

Five questions that make the models comparable

Send the same written brief before demos or proposals. Keep unknowns marked unknown.

  1. 01Which decisions, markets, languages, engines, and buyer questions are in scope?
  2. 02Which observations are live, sampled, self-reported, modeled, or not checked?
  3. 03Who owns expert facts, content approval, technical deployment, off-site work, analytics, and re-tests?
  4. 04Which source files, query sets, logs, accounts, dashboards, and access rights remain yours at exit?
  5. 05What are the acceptance criteria, dependencies, exclusions, third-party costs, term, change control, and stop conditions?

Operating model FAQ

Is an agency always faster than building in-house?

No. Speed depends on access, approvals, implementation ownership, and the provider's actual scope. A prepared internal team can be faster; an agency can help when diagnosis or coordination is the constraint.

Can GEO software replace an agency or internal team?

Software can support observation and workflow. It does not automatically supply expert facts, approve claims, publish changes, earn credible third-party coverage, or make accountable business decisions.

Which model is cheapest?

This framework does not support a universal answer. Compare loaded internal capacity, software and data limits, implementation, editorial and expert time, third-party costs, term, and rework against the same required outputs.

Name the blocker before choosing the vendor.

The start router maps your current constraint to a self-serve next step and a scoped expert path. It does not collect data before you choose a route.
